One of the most important truisms in technology paradigm shifts, such as the one we are living through with AI, is that vendors built on the outgoing technology rarely dominate the next era. The winners are typically new entrants who build natively for the emerging technology from the ground up.
We saw this clearly in the transition from on-premises servers to the web and cloud era. Many traditional software vendors struggled or faded, while companies like Amazon (AWS), Salesforce, and Google built cloud-native businesses that redefined the industry. In the recruitment sector, the same thing happened with legacy agency-focused ATS providers such as Bond Adapt, FastTrack, Microdec, RDB Pro, PCRecruiter, and FileFinder. Built for an earlier desktop/server era, many were acquired amid declining relevance. Users migrated away due to outdated architecture, poor scalability, limited integrations, and the inability to deliver modern web-native experiences. Newer cloud-first platforms won market share by offering superior usability, real-time collaboration, better workflows, more competitive pricing, and easier maintenance.
Now, as we shift from web/mobile to AI, the same outcome is assured. While rare exceptions exist - e.g. companies like Microsoft (with its strong pivot to Azure and AI), Adobe (successful transition from perpetual licenses to Creative Cloud), and Oracle (aggressive move into cloud infrastructure and AI services) have adapted credibly - the future almost always belongs to the natives.
This happens for several structural reasons. Incumbents are burdened by legacy codebases, technical debt, and organisational inertia that make true reinvention extremely difficult. Their business models, sales processes, and customer expectations are optimised for the old world, creating internal resistance to cannibalising existing revenue streams. On top of that you have founders or company execs who simply do not understand the new paradigm, and so are not equipped to build for it. In contrast, new companies start with clean architectures designed specifically for the new paradigm. They move faster, attract top talent excited by the new technology, and avoid the “Innovator’s Dilemma” of protecting the past at the expense of the future. The result is a cleaner, more innovative product that better serves emerging customer needs.
In the world of agency recruitment, you need open systems built for humans and AI agents equally.
